AI pilots work. AI rollouts stall. The gap is a management problem. Not a tech problem.

The pattern repeats:

Pilots succeed for reasons not found at scale. Pilot users are excited. They love new tools. Pilot users get the most help. Pilot users work in perfect conditions.

Mainstream users are different. They did not ask for the tool. Their old workflows work well enough. They have low patience for friction.

The biggest killer is neutral middle management. If managers do not lead, teams do not follow. Managers need a reason to care.

Fix your strategy with these steps:

Stop focusing only on the model or the prompt. Focus on the people. Plan for resistance in month two. No plan for managers means a stalled rollout.
