Tech layoffs are hitting thousands of people daily. Many companies name AI as the reason. They cut staff based on a forecast of productivity that has not arrived yet.

This is not an engineering problem. It is a measurement problem.

Deploying a tool is easy. You wire it up, it generates content, and the demo looks great. You tell your boss it is 40% faster.

Delivering value is different. You must ask what the tool actually returned after you subtract the cost to run and manage it.

Most teams assume deployment equals delivery. This assumption leads to bad decisions. If you cannot show the difference with numbers, you are guessing with a large budget.

Some companies strip away program management to move faster. They remove the people who ask if a tool works or if it costs too much. Without these people, you cannot tell if your biggest bet is failing.

I use a simple file to track every AI workflow. I do not use a fancy dashboard.

I track these specific metrics:

• Baseline minutes: How long the task took before AI. • Token cost: The direct dollar cost per run. • Seat cost: The monthly subscription fee. • Steering minutes: The time you spend prompting and correcting the AI. This is the hidden cost. • Output kept percentage: How much the AI produced without human redo. • Rework tax: The percentage of work you had to fix or throw out.

The most important part is the kill switch. Decide your thresholds in advance. If the rework tax goes above 50% or net time savings fall below 5 minutes, kill the workflow. Do not argue about sunk costs.

Use this mental formula: Net Value = Minutes Saved - Steering Minutes - (Rework Tax x Volume)

If this number is zero or negative, you are wasting money. It looks productive, but it delivers nothing.

The people who survive this era are not those who deploy the most AI. They are the ones who can show a real scoreboard. They can prove what worked, what it cost, and what they killed.

You cannot claim ROI if you never measure it. Prove your results, and you become indispensable.
