Four layers drive business success. They do not work alone. One weak layer breaks the others. One strong layer helps the others.
These layers are:
- Organizational Design
- Metrics and Economics
- The AI Stack
- Governance and Trust
Think about these scenarios:
If you have good design but bad metrics, you run fast in the wrong direction.
If you have good metrics but bad design, everyone sees the problem but no one fixes it.
If you have a good AI stack but bad governance, you scale a trust failure.
If you have good governance but a bad AI stack, you stay safe but lose to faster competitors.
A Chief Product and Marketing Officer (CPMO) must balance these layers. You cannot optimize them one by one. Your focus shifts as your company grows.
At the Founding stage: The AI stack gives you speed. Governance builds your foundation. Design and metrics matter less when the team is small.
At the Scale stage: All four layers work at once. If you ignored one layer, it will fail you now.
At the Reinvention stage: You must rebuild layers while the current business runs.
The next chapter starts the playbook for the Founding stage. This is where founders lead the first loop.
