The hardest problem in building AI agents is already solved. It was solved by people who staked everything on getting it right. We just looked in the wrong place.

I build AI agents for companies. I see the same pattern every day. Capable models fail in production. It is not because they lack intelligence. It is because nobody gave them a mission.

We give agents tasks. We forget to give them intent.

When an agent fails, our reflex is to engineer. We rewrite the prompt. We swap the model. We add a guardrail. That helps, but it does not solve the real issue.

The real issue is building an organization of agents. Each agent needs a role and the authority to decide without asking you first. This is not a technical problem. It is an organizational one.

In the military, authority moves to the person closest to the problem. This makes decision quality go up. Pushing decisions down is not a way to save time. It produces better answers.

I saw this with a client in the metals industry. They were ready for AI because their leadership gave intent instead of instructions. Managers led instead of managed. They solved hard problems fast.

Companies that struggle use layers of management and constant permission. In AI, that structure slows you down.

The Marines have a solution: Commander's Intent. They write orders that name the objective and the why. Then they let people decide the how. This allows teams to adapt when the situation changes.

I applied this to my own agents. I stopped managing them and started leading them.

I stopped giving commands. I started handing over the mission, the goal, and the boundaries. Then I got out of the way.

The result? Evaluation scores jumped ten percent. The model did not change. The agent simply understood its purpose. It could handle edge cases because it understood the intent.

I now build organizations of agents. I treat them like a unit. Each agent has a clear effort and channels to communicate.

The hardest part is not micromanaging. It is trusting the agent to own its lane.

The gap between a task and a mission is the difference between blindness and clarity. A central leader cannot see every detail in a fast system. The agent on the ground sees everything.
